Advancing Pharma-Grade, GxP-Compliant Digital Labeling with a Strategic Innovation Framework

A leading global pharmaceutical company co-developed a first-of-its-kind digital label technology, a pharma grade, GxP-compliant electronic label that can be wirelessly updated through NFC and SAP to reflect changes to expiration dates, languages, and protocol numbers without requiring physical reprinting or repackaging. Following a successful clinical pilot, the company faced a critical decision on how to advance the program without applying traditional capital ROI expectations that are poorly suited to innovation stage technologies. 

Clarkston Consulting was engaged to develop the strategic narrative and investment framework. The engagement began by reframing label technology as an innovation option rather than a capital project, recommending phase gated funding with milestone-based tranches, innovation appropriate hurdle rates, and clearly defined pivot, persevere or exit criteria at each stage. 

Clarkston synthesized the clinical pilot results, documenting key proof points including a 21-day cycle time reduction, 80% user satisfaction, and validating SAP and NFC integration in a qualified GxP environment. In parallel, the team identified remaining uncertainties, including drug savings data, scalability across additional form factors, and the need for a reusability infrastructure, and positioned these as critical learning priorities for 2026. 

A four-phase validation framework was designed to guide progression from proof of technology through commercialization, supported by a three-option strategic analysis evaluating discontinuation, targeted validation, or pause. Two concurrent 2026 workstreams were defined to validate priority use cases and reduce unit costs through vendor negotiation and ecosystem expansion. The result was a clear, evidence-based roadmap that preserved strategic flexibility while laying out the foundation for a defensible future business case.
